Checkout sits at the most critical moment in the purchase journey. It’s where customers decide not only whether to buy, but how to pay.
For Afterpay, that moment had become increasingly complex. Multiple payment products: Pay Now, Pay in 4, and Pay Monthly, were surfaced through separate flows that varied across merchants and regions. This fragmentation made it harder for customers to understand their options and limited the product’s ability to evolve.
At the same time, the business faced a structural shift. As merchant fees tightened across the BNPL industry, Afterpay needed to guide more transactions toward lower-cost payment methods such as Cash App Pay and longer-term financing.
Challenge & Opportunity
How might we dynamically prioritise payment options in checkout while keeping the experience simple, transparent, and trustworthy for customers?
Solving this meant thinking beyond individual payment flows and instead designing a flexible checkout system capable of adapting to customer context, underwriting signals, and merchant economics.



Outcomes
The sprint produced a validated concept for Unified Dynamic Checkout, demonstrating how Afterpay and Cash App could unify payment experiences while dynamically prioritising options based on customer context and business economics.
The work introduced a system capable of:
Presenting all payment options in a single structured checkout
Dynamically prioritising options using cart value, behaviour signals, and risk model
Improving decision clarity through transparent pricing and payment breakdowns
